AI is becoming embedded across recruitment technology, but many businesses are still dealing with disconnected tools, isolated data and inconsistent adoption.

In this session, Louis Welcomme, Product Director at Pump, explored how Microsoft Copilot Studio can help recruitment businesses build AI agents around their own systems, processes and commercial priorities.

For recruitment leaders, the opportunity is not simply to introduce another AI interface. It is to create controlled, useful agents that can access relevant information, support decisions and complete defined pieces of work.

Moving beyond standalone AI tools

AI adoption is often fragmented.

Employees may use their own external tools, while CRM, finance and other technology suppliers introduce separate AI features. Each system may be capable in isolation, but the tools do not necessarily share data or understand the wider context of the business.

This creates operational and governance challenges. Information can sit across different platforms, users may follow inconsistent practices and leaders may have limited visibility over how AI is being used.

A more coordinated approach brings AI into the systems employees already use. It also gives the business greater control over data access, permissions and deployment.

Microsoft’s model is based on connecting AI with Microsoft 365, business applications, databases and workflows within a shared environment.

Understanding the difference between Copilot and Copilot Studio

Microsoft 365 Copilot is designed primarily as an employee productivity tool.

It operates across applications such as Outlook, Word, Excel, PowerPoint and Teams. With the appropriate licence, it can also work with information stored in SharePoint, email, Teams and other parts of the organisation’s Microsoft environment.

Its access remains subject to the permissions of the individual user.

Copilot Studio serves a different purpose. It allows businesses to build tailored agents that can connect with a wider range of systems, follow specific instructions and complete more complex tasks.

These agents can be made available internally or published to clients and candidates through external channels.

For recruitment businesses, Copilot Studio becomes relevant when the requirement extends beyond general assistance and into business-specific workflows.

Build around a genuine business requirement

The starting point should not be the technology. It should be a clearly defined operational need.

An agent might be designed to help consultants prepare for client conversations, manage interview follow-ups, produce documents or identify incomplete activity.

The business can describe what the agent should do, how it should behave and which information it should use. This can be configured through a low-code interface rather than requiring a software developer to build every element from the ground up.

The agent can also be given suggested prompts, defined topics and rules for handling particular situations.

This lowers the technical barrier, but it does not remove the need for careful design. The quality of the outcome depends on how clearly the business defines the purpose of the agent.

Connect knowledge from across the business

An effective recruitment agent needs access to relevant and reliable information.

Copilot Studio can connect with sources including Microsoft 365, SharePoint, CRM records, finance systems, SQL databases, Dataverse and Power BI. It can also connect with external applications through pre-built connectors.

This allows an agent to work across information that would otherwise remain separated.

For example, a client-focused agent could combine CRM records with current information from the web. It might retrieve contact details, live vacancies, lost mandates and previous activity, then add relevant market headlines, talking points and suggested next steps.

The result is more useful than a generic AI response because it is grounded in the agency’s own client data and working practices.

Turn information into action

The most significant development is the shift from agents that answer questions to agents that complete work.

A Copilot Studio agent can trigger actions through Power Automate and other connected tools. It could create a document, send an email, arrange a meeting, update a record or initiate an electronic signature process.

This creates a bridge between AI and operational delivery.

A recruitment business may already use fixed automations based on simple rules. For example, when a certain event occurs, the system generates a document or sends a notification.

Agents introduce a more flexible model. They can consider information, respond to a request and initiate the appropriate action within an agreed process.

Use triggers to support proactive workflows

An agent does not always need to wait for an employee to start a conversation.

It can be triggered at a scheduled time or when something changes within a connected system. A new email, an updated CRM record, a completed task or another data event could prompt the agent to begin work.

This has practical applications across recruitment.

An agent could identify missing interview feedback, highlight overdue follow-ups or respond when an application moves to a new stage. It could then retrieve the relevant context and recommend or complete the next action.

The combination of triggers and actions is what begins to make an agent operationally valuable.

Make agents available where people work

Agents can be published through different channels according to their intended audience.

Internal agents may sit within Teams or Microsoft 365. This allows employees to access them through familiar systems rather than adopting another standalone tool.

External agents may be made available through websites, messaging services, email or social channels. This creates potential use cases for clients and candidates as well as internal teams.

The deployment decision should follow the purpose of the agent. A candidate-facing agent will require different data, controls and instructions from an internal client development agent.

Keep governance at the centre

The flexibility of AI agents increases the importance of governance.

Recruitment leaders need to understand what information an agent can access, what actions it can take and who is authorised to use it.

Within the Microsoft environment, businesses can control access, deployment and permissions. They can also monitor whether an agent is being used and how adoption develops.

This is particularly important where an agent connects with candidate, client or commercially sensitive information.

Security should not be treated as a final technical check. It should be part of the design from the beginning.

Tailor agents to the way the business operates

A generic agent may provide useful functionality, but it will not automatically understand the agency’s processes.

A recruitment business may use its own terminology, CRM fields, stages, workflows and role structures. For an agent to work effectively, those details need to be reflected in its configuration.

The agent must understand what information matters, how the business labels it and what should happen at each stage.

This is where tailored agents can create more value than standard AI features. They can be designed around the agency’s preferred way of working rather than forcing the business to adapt to a generic process.

The trade-off is that greater flexibility requires more careful planning and management.

From fixed automation to intelligent assistance

Many recruitment businesses already use workflow automation to reduce manual administration.

Copilot Studio builds on that foundation. Instead of relying only on fixed instructions, an agent can combine data, prompts, triggers and actions.

An executive search business might currently use automation to produce a client pack containing candidate information and CVs. An agent could potentially manage the same process through a more natural request, while also checking the available information and identifying anything that is missing.

The value is not simply faster document production. It is the ability to connect the task with wider context and decision-making.

Prepare for a different way of working

The longer-term direction is towards employees managing more of their work through agents.

Rather than moving repeatedly between email, CRM, documents and task systems, a consultant could ask an agent to assess what requires attention. The agent could review activity across Microsoft 365 and the CRM, identify gaps and recommend the next steps.

It could then complete agreed actions without requiring the consultant to update each system manually.

This model is still developing. However, it gives recruitment leaders a useful indication of where the technology is heading.

The immediate priority is not to automate an entire role. It is to identify a contained process where an agent can access the right information, operate within clear controls and produce a measurable improvement.

Start with process clarity

AI agents will not correct an unclear or inconsistent process.

Before building an agent, recruitment leaders need to define the outcome, information sources, permissions, triggers and actions involved.

A focused use case provides a stronger foundation than a broad ambition to introduce AI across the business.

Copilot Studio offers recruitment companies a way to build on their existing Microsoft investment and move from general AI assistance towards tailored operational support. The strongest results will come from agents that reflect the business’s data, processes and expectations rather than operating as another disconnected technology tool.
